Most AI automation projects fail for the same reason ERP rewrites fail: teams try to boil the ocean.

A better path is narrow, measurable and reversible.

1. Audit the busywork

List processes that burn hours every week:

  • Copying WhatsApp enquiries into a spreadsheet
  • Re-typing invoices into accounting
  • Chasing status updates across email threads

Ignore “cool demos.” Prioritize pain with a clear owner and KPI (cycle time, error rate, response time).

2. Pick one pilot

Good first pilots are high-volume and rule-heavy:

  • Lead routing and summaries into CRM
  • Document extraction with human approval
  • Order status notifications

Bad first pilots: fully autonomous pricing, payments, or legal commitments without review.

3. Design human-in-the-loop

Automate extraction, routing and drafts. Keep humans on quotes, discounts, payments and exceptions. Show evidence (source message, extracted fields) before approval.

4. Ship, measure, expand

Instrument the happy path and exceptions. Expand only after the pilot earns trust.
